If Cinderella’s shoes fit perfectly, why did it fall off?

As organizations refine their project management capabilities, they come to realize that competence and training alone are insufficient. To attain consistency and cultivate project management maturity, the adoption of a Project Portfolio Management tool (PPM tool) becomes indispensable.

Think of the PPM tool as a potent enchantment, capable of addressing an array of challenges such as standardization, transparency, and collaboration. When properly implemented, a PPM tool can facilitate:

  1. Strategic alignment across project portfolios.

  2. Erosion of organizational barriers, fostering collaboration.

  3. Enhanced decision-making and accountability.

  4. Streamlined PMO processes and templates.

  5. Elevated organizational efficiency.

  6. Automated metric reports, showcasing achievement across the aforementioned areas.

In essence, with the right tool in place, your teams can undertake the correct projects at the opportune moments, expediting innovations. However, this destination follows the journey of finding the most fitting tool amidst a multitude of choices. Drawing from my experiences in PPM selection and implementation, I've distilled five fundamental lessons:

Lesson 1: Tailor Your PPM Tool to Your Maturity Level

Throwing a sophisticated tool at problems won't solve them. If your Project Management maturity is modest, consider a tool aligned with your current level. It should offer room for growth but remain closely attuned to your present situation, not your ultimate ambitions. It's wiser to commence with a modest tool and transition to a more advanced one later than to wrestle with adopting an intricate solution boasting superfluous features. I've encountered scenarios involving Microsoft Project implementation and even the creation of a bespoke system within a team.

Key considerations involve: What is the precise business objective? Do you aim to minimize effort and maximize efficiency, or to cultivate transparency while reducing overhead?

Lesson 2: Prioritize Real Stakeholder Needs

While the management team may fund the PPM tool, it is the Project Managers and their teams who invest the effort. To ensure tool adoption, it's imperative to address their voices and concerns.

Lesson 3: Manage Feature Expectations

Attempting to fulfill every requirement for everyone is an immense undertaking. While I've witnessed instances of such a feat, it often results in an exorbitantly expensive, complex, and arduous-to-implement system. Alternatively, employ the 'MuSCoW' method of feature prioritization:

  • MUST: Features essential for solution success.

  • SHOULD: High-priority features that enhance success.

  • COULD: Valuable features not critical for initial success.

  • WON'T: Features deferred for potential future consideration.

Lesson 4: Allow Sufficient Time

Patience is a virtue in this endeavor. A thoughtful, gradual rollout plan is vital to reap the full benefits of your PPM tool. Consider running a pilot phase followed by incremental implementation. While a grand launch can be effective, it necessitates meticulous planning and substantial initial training investment. When resources are constrained, securing commitments for training might pose challenges.

Lesson 5: Embrace Change

Based on experiences with various PPM systems across diverse companies, I've come to regard a PPM project as a transformational endeavor, particularly in terms of cultural shift. Treating a PPM implementation as a simple tool adoption followed by training is misguided. Prepare for sustainability and acknowledge that regular reinforcement of the PPM solution's significance and benefits by sponsors and senior stakeholders is crucial.

I have seen examples of PPM solutions delivering amazing benefits to organizations. However, I have also seen PPM solutions being horrific failures and used just as a glorified timesheet instead of a planning system. This is where the most important rule comes to play. There is no shame is accepting defeat and look for less sophisticated tool.

Sometimes even magically conjured perfect slippers fall off, but then it gets you closer to Prince Charming. It’s not all for nothing.
